More specifically … The #1 Thing Holding You Back From 7 Figures (or At Least Doubling Your Business)

(And no … it’s not getting more leads or getting more clients.)

As a matter of fact … chasing more leads and clients is probably killing your business, keeping you at stuck at the same level and wasting your time, energy and money. 

More marketing is the tail of the dog … and there’s something ten times more important than that. And that’s what I want to talk to you about today. So …

THIS IS FOR YOU IF:

 – You have an online service business, preferably business to business, either Done-For-You or Coaching, one of the two. 

 – You’re at six figures (or ideally multiple six figures) and you want to get to seven figures (or at least double). 

 – You’ve got at least a few people working for you and you’ve got clients and revenue coming in. 

So, it seems really good … 

Except that you’ve been stuck at the same level for quite a while. 

Clients are coming in, but you’ve got to work your ass off to get those clients in and to serve them. And when you get them, they’re not really the ideal clients that you want, so it makes it ten times harder for you to do so. You’re succeeding, but you’ve got to work hard and you’ve got to hustle. And so even though you want to double your business, you can’t imagine doing twice the work or three times the work that you’re currently doing, because you’re already maxed out.

You got into this business so that you could have more freedom, more time, more time for yourself, for your family, for your adventures, for your travel, for all that kind of stuff. 

You wanted to have more profits and more financial security and stability, but instead you’re just sort of hanging on. 

You’re making it work. To the outside world, it looks like you’re quite successful, but you know that on the inside you’re working way too hard for way too little, and at the same time you’ve been stuck at the same level for a long time. 

You know that you’re meant for a whole lot more. Maybe double, maybe even seven figures and beyond. 

So, that’s what we want to talk about today. I want to talk to you about the number one thing that is holding you back, that is not about marketing. 

Now, before we dive too deeply into this topic, I want to add some context to where you’re at and where you’re going. 

If you’re at 6 figures, multi 6 figures, I want to congratulate you because only 10%, or 12%, of people make it past six figures. If you’ve got an online service business, only 12% make it past six figures. And if you’re at multi six figures, that means you’re in the top 10%. That’s a huge accomplishment!

So, I want to congratulate you for what you’ve accomplished so far. 

Now, if you want to aim for seven figures, only 4% actually crack 7 figures. Seven figures is $1,000,000 in revenues. And believe it or not, even though we talk about six, seven figures a lot, only 4% actually make it. So, if you’re aiming for seven figures, that’s a pretty big goal. 

If you’re past seven figures, then congratulations. You’re definitely in the top 4%, you probably in the top 1%. 

Now, if all you want to do is just double your business, that’s still a big goal. 

If you’re at 300,000 and you want to double it and make it to 500,000 or 600,000, you know, that’s a really big goal. And we can talk about that today because that is what we’re going to be doing. 

The key thing to understand about this is … 

What got you here, is NOT what’s going to get you there. 

If your goal is to double your business, or maybe even crack seven figures, we have to change the game. 

Let me sort of describe this to you, because from zero, which is start up to six figures, you used a particular way of building your business. 

Typically what happens when people start a business is they don’t really know what their business is, or what it’s going to be. They don’t really know who they’re going to target or what they’re going to offer. They’re just kind of figuring it out. They don’t really know how to market or run the business or any of that kind of stuff. 

So, a lot of 0 to 6 figures is a lot of experimentation, a lot of hustle, a lot of just trying to make things work through sheer willpower and energy and time, and saying “Hey, I’m going to make this happen”. 

A lot of that is what it takes to get to six figures, because when you’re below six figures, you’re just so grateful to meet somebody who’s interested in what you have to offer that you gladly take them on as a client and serve them for whatever they need. 

In a lot of cases, that’s exactly what you need to do in order to get to six figures. You just basically take on anybody who matches pretty closely. What you do is reasonably close to who you want to work with or who you can help, and you do the best job possible. In a lot of cases, what happens is you charge way below what you’re worth because you go, you’re just grateful to have some income. And a lot of that is what it takes to get to six figures. 

The challenge is … 

There’s no way that strategy is going to work to get you to seven figures, or even to double your business. It just doesn’t work. 

So, what got you to six figures is actually the very thing that is stopping you from doubling your business or getting to seven figures.

What we have to do is not just change your strategy. We have to, in a lot of cases, do the opposite of what you have been doing. 

What happens is a lot of times people think that all they have to do is just push harder and hustle harder and throw more time and energy and money at it, and then it’ll just work. Maybe that even gets you to like from from 120 grand a year to 240 grand a year. 

Sometimes people can push it, but it’s really hard to get beyond that with the same strategy of hustle and push and all that kind of stuff. 

So, what we want to do is … 

We need to figure out how to do the exact opposite, so that you could break through all of that stuff and really just simplify the whole thing

Because really, it’s simple that scales, not complexity. 

Right now, your business and your life is way too complex, and that’s one of the reasons why you can’t move any further.  You’re stuck at the same level because your business and your life is just too darn complex. 

You need to simplify it. 

You need to do fewer things better. 

That’s a really key principle. 

You need to do fewer things better, and when you do fewer things better, people get attracted to you. And it’s a lot easier to scale. If you’re trying to do too many things for too many people, you can not scale.

So, if you want to double your business or even get to seven figures, and you’ve been at the same level for a while and you’re stuck there, if you think that you need more leads and clients, that’s not right. Because what happens is … 

If you can imagine, getting leads and clients is kind of like having a bucket with leaks in it. You can pour more water into the bucket, but ultimately it just leaks out, leaks out, leaks out. 

And that’s really what’s happening in a lot of cases. You are chasing these leads and clients, except that they’re the wrong clients, you’re talking the wrong language, and you’re offering them the wrong thing and everything like that. 

It’s not that it’s completely wrong, because obviously you’ve achieved what you’ve achieved. You’ve gotten it to six and multi six figures, but … in the end you’re stuck. 

The reason you’re stuck is because there’s a lot of waste. There’s a lot of time, energy and money that’s going into processes that aren’t working. You’re just throwing more at it and it’s still not working. 

Maybe you’ve invested in marketing programs that help you get more clients and get more leads and so on like that. And somehow, even after investing thousands or maybe even tens of thousands of dollars on these marketing programs that are supposed to be the magic bullet, it still doesn’t work.

Maybe you get incremental gains, but you’re not doubling and tripling your business. 

How in the world can you double your business if you’re just getting incremental gains of, let’s say, 10% or 20%? It doesn’t work. 

The reason for that is because marketing is the tail of the dog. It’s the end piece. 

There’s a big part that is part of the big levers that come before that. And marketing is just the embodiment of that. 

If you didn’t get the first part right, more marketing doesn’t solve the problem. 

That’s the whole thing, a lot of times when you invest in these marketing programs, what are they in the business of? They’re in the business of selling their marketing programs, and so they don’t worry too much whether you’re selling the right thing to the right person or not. They tell you they are. 

Everybody tells you “Oh, you’ve got to find the right person, you’ve got to sell the right thing and you’ve got to be at the right price with the right message”. They all tell you the wonderful thing, but they never tell you how to do that. 

They actually just say, “Hey, this program will allow you to sell anything”. So, if somebody is selling crap, the marketing program will help them sell more crap. But, in the end, it’s just more crap. 

What you need to do, is you need to stay before that, move upstream and correct everything, so that what you’re offering is good stuff to the right, right people in the right way.

… And then those marketing programs work. 

So, having these marketing programs is helpful because marketing is always important. So is lead generation, so is client generation. 

But … 

The reason you’re struggling so much with that, is because there’s work that gets done before all of that, that is 10 times more effective and more valuable

There are big lever things, decisions that you can and need to make in order to bust through and double your business or get to seven figures that have nothing to do with what’s on your sales page. 

If you’re spending all your time whittling away at your sales page or some marketing material, you’re at the polishing end of things. And sure, you can polish this and polish that and change a word here and change a word there. And yes, it’ll have a positive impact, but it’s incremental. 

If you want to have a 10x impact on your marketing effectiveness, the type of clients you get, the pricing and profit that you’ve got, the impact that you have on them, you need to go upstream

And so the real reason that you are wasting so much time and energy on the wrong things and spending so much money on the wrong things is because you’re focused on marketing, which is the tail of the dog. 

The real thing that you should be focused on is what I call … 

BUSINESS DESIGN and STRATEGY.

10X PRINCIPLE: 

Business Design and Strategy BEFORE Marketing. 

(i.e. BDS before M)

If you’re focused on marketing, you’re too far down the pipeline. 

You need to swim upstream and look at the bigger picture things, because … what got you from startup to where you are now is probably some kind of bottom up approach, where you just didn’t really know where you were going or how you were going to get there. You just kind of took it day by day and figured things out, and you figured out what worked and what didn’t. 

And that approach of trial and error worked really, really well up to this point

But … it’s NOT what’s going to get you to the next level, of double and triple your business. 

What you need to do right now is to step back and do the opposite. 

It’s to take a TOP DOWN APPROACH to your business … Take all of the stuff that you’ve done so far and use them as learning and ingredients to figure out what the real Business Design and Strategy should be. 

When you do that, you open up your whole business to much greater growth, with a lot less time, energy and money invested in it. 

You can double your business with the same or less time than you’re doing right now. 

… The key is focusing on Business Design and Strategy (NOT on the marketing piece of things). 

Let’s get some definitions in here.

What does Business Design mean? 

Business Design is when you design, for example … 

If we were talking about a house … If you were going to build a house, you don’t start at the hardware store and look for door knobs … That’s the way most people start their businesses … Basically they go, “Hey, I found a really nice door knob. You know, this works really well. Now I wonder what kind of door would go with this door knob?” … And then they find a door to go with the door knob, and then they go, “Hey, we need a door frame. Let’s do that.” … 

They build the house by starting at the small stuff and build it, build it, build it …That’s, believe it or not, how most people are building their businesses.

But that’s not how you would truly build and design a house. 

You would start with the architect.

You would start with the architect, and he would ask you questions and say, “Okay, how many people is this for? How many rooms do you want to have in the house? How big do you want this house to ultimately be? Where do you want this to be? What are the things that are going to go into it?” 

So, a lot of thinking goes into it before you ever think about details like the door knobs, before you even think about the furnishings or the interior design of the place, you need to get a framework for the whole thing that says, “Here is the design and structure of the house and this is what’s going to meet our needs, and it’s going to meet our dreams of the future as well”

Because hopefully you’re designing a house for the future. 

Well, it’s the same thing with a business. You have to step back and redesign the whole thing, because … 

Chances are, you probably have some version of a Franken Business. It works, but it’s a whole hodgepodge of things that are stuck together that worked at one point in time or another, and they’re all glued together with Band-Aids and somehow you’re at six figures or multi six figures. Congratulations for that. But … 

Maybe now’s the time for you to step back and clean out all the crap that you’ve accumulated over the time since you started. 

Simplify the whole thing and make some big strategic decisions in the design of your business to make sure that it’s easy for you to double your business, or cross over and break through seven figures. 

Because … Simplicity scales … I repeat, simplicity scales. 

If your business is too complex (which I’m almost sure it is right now), you’re working way too hard, throwing way too much time, energy and money at this thing just to get a minimal result out. That is not enough. 

And you’re probably sacrificing time with your spouse, time with your kids, time for yourself, time to take care of yourself and to have fun and all those other things that are meaningful in life.

All because your business is a Franken Business that is way too complex. 

It worked up until now, but you’re trying to push it up to the next level, like pushing crap up a hill and it’s just not working. So … 

What we need to do is redesign your business for simplicity. We need to redesign it so that it works easily, so that you can generate more income, more profits with fewer clients and less work time, energy and money. 

And that’s where Business Design comes in.

Business Design is like drawing boxes without putting anything in yet. Like knowing that there’s a product or a program that belongs in this particular box, without really knowing what that’s going to be. Yet you just know that you’re going to be offering this particular thing at this particular price range, and then it’s going to flow to this other thing. 

That’s what Business Design is. It’s the Framework.

Strategy is when you start filling in those boxes, going “Okay, we’re going to target this particular person, with this particular offer that solves this particular problem”

So, Strategy is where we start to fill in the boxes, but we need a Framework for your business, and that’s what Business Design is. 

When I work with clients, I always start at the Business Design level first. Then, once we’ve got that figured out, then we go, “Okay, now, what are we going to put in the boxes?”  

When we get into the Strategic level, we’re going, “Ok, who is your ideal high end client? What is it that they’re challenged with? What are we going to put into that?” 

Although, you probably already know that stuff. You’ve probably got the basics in place and you’ve heard this all before. 

So the problem isn’t that you’ve never heard of this, because you’re at six figures or multi six figures, so you’ve already got the basics in place. 

The challenge is … you’re not done yet, because this is stuff you need to drill down at a MUCH deeper level. You need to stop, and go back to the beginning. Revisit everything and question everything. 

It’s like a spring cleaning … I mean, if you’ve got your house and you’ve been living in it for a while, well, your house still has the same framework, but there’s a lot of crap in it that is just taking up space, getting in the way, and making it impossible to bring in new stuff. So, you have to do a spring cleaning to liberate the space so that you can feel more free, feel more open, feel more relaxed and enjoyable, and at the same time it makes space for new stuff to come in

Well, it’s the same thing with your business. 

When we look at your Business Design, we have to get rid of a lot of crap. That’s going to be job number one, which is like … 

“Let’s get rid of the complexity first and foremost”. Let’s simplify this thing. Let’s make sure that it has all the core strong structures that we need. And then we’re going to go in and do the same thing with all the strategic stuff that you’ve already worked on to a certain extent. 

But, we’re going to take it to the next level

Like, who exactly is your ideal client? Not just in general, but very specifically. 

We’re going to 10X your ideal high-end client to such a degree that you will know them inside out like you’ve never known them before … 

Which increases how those people react to the message that you put out and to the offer that you put out … Your conversion rates will go up … your perceived value will go up … your pricing and profits will go up. You’ll be able to afford better team members. You’ll be able to deliver greater value to those clients. 

Everything will go up.

It starts with understanding exactly who those people are at a much higher level, and that applies to all of the strategic levels. 

So, we really need to crank up all the stuff. 

Even though you’ve got the basics, we’re going to use those basics to build on. To refine, because we’re going to get rid of a lot of the crap, because a lot of the clients that you’re dealing with right now, you shouldn’t even be dealing with, not in the long term.

In the short term, you can keep on working with them, but long term, we really want to up level who you’re working with, how you’re working with them, the pricing, the profits and everything so that you can earn more with less time and energy. 

That’s what we do at the Business Design and Strategy level. 

You don’t solve that by putzing around on your marketing, on your sales page, and fixing all that kind of stuff. 

You have to go upstream and make big picture, big levered decisions. 

That’s where you get the 10X results. 

It’s by making simple, simple decisions, but decisions that have a huge impact. 

The key to this whole thing is really focusing on Business Design and Strategy.

That’s what’s going to get you to seven figures, or at least doubling your business, with the same time and energy that you’re expending right now. 

We’re going to ignore the marketing and we’re going to focus on top-down big picture stuff, because … 


Right now you have the next 12 months ahead of you … 

If you’re going to pour all your time and energy hustling, doing the same thing, you’ll probably end up this time next year at more or less the same level, and you’ll still be stuck at the same level. 

Or  … You could take some time to stop, step back, step up, and look down on your business and say, “Okay, let’s get rid of the crap and let’s make some big lever decisions, so that we can set things up so that we can grow significantly in the next 12 to 24 months.”

So let’s wrap this up …
